removing heaterbox air flaps

How do you get the metal shaft seperated from the plastic flap?Looks there are metal clips towards the end of the shaft but applying gentle prying doesn't budge them.I'd like to swap good ones for not so good.

To get at them your going to have to take the heater box apart.
Be very careful, the plastic is very brittle.
